End to end relocation planning and logistics

Due to the loss of key personnel and underestimating the scale of the task, Prological were engaged to manage the relocation of our client’s Sydney warehouse to a new company-owned facility in Hanwood, Griffith.

Prological was also charged with the design and implementation of a logistics solution to:

  • service customers from the new regional location
  • plan the SKU-level truck movements to minimise disruption of supply
  • optimise the racking and product slotting layout of already-designed and partially constructed warehouse.

Effective project planning to mitigate risks

Prological prepared a detailed project plan (over 180 tasks) and identified interdependencies and critical paths. The plan was demonstrably achievable, but heavily reliant on the completion of critical milestones.

Due to timeline pressures (3 months from engagement to completion), many operational solutions were designed to be low risk yet cost-effective.

The SKU transition plan was achieved by developing strong stakeholder engagement (internal and customers) to plan and refine the demand leading up to and during the transition period.

Great results without compromising customers

More than 6,000 pallets of wine were relocated from Chullora to Hanwood (550km & >6 hours) over a three-week period consisting of more than 190 b-double truck loads – without compromising customer supply requirements.

The temporary, day-1 freight solution was successfully implemented and delivered in excess of $500k p.a. of cost savings due to the coordination of inbound stock (local bottlers and imports) with outbound customer freight.

Whilst not an optimised solution, the ‘temporary’ logistics network was still in use 2 years post-implementation.
